The question worth asking is whether they\u2019re busy on the right things \u2014 and whether the work they\u2019re producing is actually getting built.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">After leading teams that have shipped 140+ BRDs across a multi-line SaaS business, I\u2019ve developed a specific view on what makes a BA pipeline function. It\u2019s not about writing better documents. It\u2019s about designing the pipeline itself \u2014 the stages, the gates, the metrics \u2014 so that output is predictable and the work that goes in actually comes out the other side as delivered software.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Problem With Most BA Pipelines<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Most BA pipelines fail in one of two ways. <strong>The Intake Flood:<\/strong> requests come in faster than they can be scoped. The backlog grows, documents sit in review queues, and nobody is quite sure which projects are actually moving. <strong>The Approval Gap:<\/strong> BRDs are written and submitted but then sit in stakeholder or IT review for weeks or months. When someone finally picks one up, context has changed and the BA has to re-engage to revalidate requirements that were solid six months ago.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">A healthy BRD pipeline has predictable throughput. You should be able to answer: how long does it take, on average, from intake to approved BRD? From approved BRD to development start? From dev start to delivery? If you can\u2019t answer those questions, you don\u2019t have a pipeline \u2014 you have a list of documents.<\/p>\n<\/blockquote>\n\n\n\n<h2 class=\"wp-block-heading\">The Five-Stage Pipeline<\/h2>\n\n\n\n<div class=\"steps-list\">\n<div class=\"step\">\n<div class=\"step-num\">01<\/div>\n<div class=\"step-title\">Intake &amp; Triage \u2014 Request \u2192 Scoped Problem Statement<\/div>\n<div class=\"step-desc\">Every incoming request gets a triage session before it enters the backlog. Output: a one-pager covering the problem being solved, rough scope, stakeholder owner, and initial complexity estimate. Requests without a clear problem statement don\u2019t advance. Gate: signed off by requesting stakeholder and BA lead.<\/div>\n<\/div>\n<div class=\"step\">\n<div class=\"step-num\">02<\/div>\n<div class=\"step-title\">Discovery \u2014 Problem Statement \u2192 Requirements Draft<\/div>\n<div class=\"step-desc\">Stakeholder interviews, current-state process mapping, system dependency review. This is the most time-variable stage. Discovery ends when the BA has enough to write a complete first draft. Gate: BA lead reviews draft scope for completeness before formal BRD authoring begins.<\/div>\n<\/div>\n<div class=\"step\">\n<div class=\"step-num\">03<\/div>\n<div class=\"step-title\">BRD Authoring \u2014 Requirements Draft \u2192 Final BRD<\/div>\n<div class=\"step-desc\">The formal document: business context, functional requirements, non-functional requirements, data requirements, acceptance criteria, out-of-scope definition, dependencies, and risks. Each section has a checklist. Gate: internal BA review before stakeholder submission.<\/div>\n<\/div>\n<div class=\"step\">\n<div class=\"step-num\">04<\/div>\n<div class=\"step-title\">Stakeholder Approval \u2014 Final BRD \u2192 Approved BRD<\/div>\n<div class=\"step-desc\">Document goes to stakeholders with a defined feedback window \u2014 typically five business days for standard BRDs, ten for complex. Feedback collected in a structured format. Gate: formal sign-off from the business stakeholder and relevant IT lead.<\/div>\n<\/div>\n<div class=\"step\">\n<div class=\"step-num\">05<\/div>\n<div class=\"step-title\">Handoff &amp; Tracking \u2014 Approved BRD \u2192 In Development<\/div>\n<div class=\"step-desc\">A formal handoff meeting with the development or IT team \u2014 not just an email. The BA walks through requirements, answers questions, and documents clarifications. After handoff, the BA tracks delivery status and flags scope drift when it occurs. Gate: development team acknowledges receipt and confirms start date.<\/div>\n<\/div>\n<\/div>\n\n\n\n<h2 class=\"wp-block-heading\">The Metrics That Matter<\/h2>\n\n\n\n<div class=\"metric-grid\">\n<div class=\"metric-card\">\n<h4>Intake-to-BRD Cycle Time<\/h4>\n<p>Days from triage sign-off to final BRD submission. Baseline by complexity tier. Upward drift means discovery or authoring has a bottleneck.<\/p>\n<\/div>\n<div class=\"metric-card\">\n<h4>Approval Cycle Time<\/h4>\n<p>Days from BRD submission to stakeholder sign-off. Long cycles usually mean unclear requirements, wrong stakeholders, or stakeholders not prioritising review. Each has a different fix.<\/p>\n<\/div>\n<div class=\"metric-card\">\n<h4>First-Pass Approval Rate<\/h4>\n<p>Percentage of BRDs approved without a second revision round. Target above 70% for standard complexity. Below that is a requirements quality signal.<\/p>\n<\/div>\n<div class=\"metric-card\">\n<h4>Handoff-to-Dev-Start Lag<\/h4>\n<p>Days between approved BRD and development team starting work. Often the most invisible delay. A BRD can be approved and sitting in a sprint queue for three months.<\/p>\n<\/div>\n<div class=\"metric-card\">\n<h4>Scope Drift Rate<\/h4>\n<p>Percentage of delivered projects where the delivered scope differed materially from the approved BRD without a formal change request. Track via post-delivery review.<\/p>\n<\/div>\n<div class=\"metric-card\">\n<h4>Pipeline Velocity<\/h4>\n<p>BRDs approved per quarter, trended over time. The throughput number. If intake is constant but velocity is declining, you have a capacity or process efficiency problem.<\/p>\n<\/div>\n<\/div>\n\n\n\n<h2 class=\"wp-block-heading\">The Gate That Most Teams Skip<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Stage 5 \u2014 the formal handoff \u2014 is the gate most BA teams either skip entirely or treat as a formality. The document gets emailed. The IT team says \u201cgot it.\u201d Three months later, the delivered feature looks nothing like what was approved.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The formal handoff meeting serves two purposes an email can\u2019t replicate. First, it forces the BA to present requirements verbally \u2014 which almost always surfaces ambiguities that didn\u2019t appear on the page. Second, it creates a shared commitment. When a development lead walks through the requirements with the BA, the document becomes theirs too.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The One Thing That Breaks Every Pipeline<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">In every BA pipeline I\u2019ve seen fail, the root cause is the same: approval gates that exist on paper but don\u2019t function in practice. Stakeholders approve BRDs they haven\u2019t read. The fix isn\u2019t stricter governance \u2014 it\u2019s making the gates easier to meet honestly. Clear templates, structured feedback forms, defined feedback windows. A gate that gets bypassed regularly isn\u2019t a gate \u2014 it\u2019s a checkpoint nobody believes in.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">The goal is a pipeline where you can answer any question about any project at any time without scrambling. That\u2019s not bureaucracy \u2014 that\u2019s the basic operational clarity that lets a BA team do creative work instead of status management.<\/p>\n<\/blockquote>\n\n\n\n<div class=\"tags-row\">\n<\/div>\n","protected":false},"excerpt":{"rendered":"<p>Most BA teams are busy.
